PREFACE

Having acted as consultant with over 300 Asian organizations and having trained over 25,000 corporate executives, I am very much convinced that there is a strategic gap in the way leaders go about managing their organizations. Many spend a lot of time and effort in improving their organization’s structures, systems and processes, only to find the new systems not working out as well as expected. They also find people resisting the new systems, which affect the performance of the organization adversely.

CEOs and leaders are thus frustrated by the lack of positive results from these change efforts. Leaders blame their subordinates and subordinates blame their leaders for the dismal performance, while others blame the change itself and the tools used. This process of faultfinding varies from one organization to another, but the end result is similar The organization becomes "change shy" and argues that the best way is to maintain status quo. To break from this vicious cycle, organizations need to address the missing link in their change efforts. The missing link is corporate culture.

Corporate culture is the way people do things in an organization. It is a set of norms comprising beliefs, values and behavioral patterns shared by people in the organization. These norms will determine the success or failure of any change effort in an organization.

In the course of my work, I have identified various situations when organizations should seek a change in corporate culture. Examples of such situations include:

  • Organizations, with different ways of doing things, going through the process of a merger.
  • Long established organizations holding on to old habits and practices that are no longer relevant to the marketplace.
  • Organizations becoming complacent as a result of their past successes and are no longer questioning outdated assumptions.
  • Organizations moving into a new business, market or environment, that requires a different way of working in order to compete and survive.
  • Organizations facing new competition where the "rules of winning" have changed.

I have written this book with over 20 years of hands-on experience'; working with many Asian organizations. I am confident that it will not only help CEOs and leaders understand the importance of corporate culture, but that it will also provide them with a clear approach to bringing about a positive and productive culture change within their organizations.

To this end, I have highlighted four key change agenda, which will be elaborated on, in the four main sections of this book. They are:

  • Changing Corporate Culture
  • Changing the Standards of Excellence
  • Changing Smart People
  • Changing Corporate Strategies

Throughout the book, you will see that corporate culture change must begin with changing the mindsets of individuals in organizations. To ensure the successful implementation of change requires a change in the beliefs, values and behavior of individuals. The introduction of new technology, for example, will not automatically bring about benefits in an organization. Rather, people will need to change their mindsets and behavior to adapt to the new technology and utilize it to gain the maximum benefit. And it is the same with change efforts. The results will depend on the way the people go about the change.

The truth is that there can be no productive change in organizations without first having a positive change in the mindset of individuals. And it is only with the change of the mindsets of people, in an aggregate fashion throughout an organization, that there will be a change in the way people do things and hence, a change in the corporate culture.

In a landmark study of 200 companies by Harvard Business School researchers John Kotter and James Heskett, it was found that corporate culture has a strong impact on the performance of organizations. KL Strategic Change Consulting Group's survey of Asian organizations (December 1999) also confirmed this fact. We found that Asian companies with a stronger and more positive corporate culture did better in adapting to the changes brought about by the Asian Financial Crisis. On the other hand, those companies that did not have a strong corporate culture could not adapt to the tough times and eventually collapsed.

It is time that CEOs and leaders started to put emphasis on developing the corporate culture of their organizations. We have seen the damage brought about by the Asian Financial Crisis on companies that were unprepared and unable to adapt to change. Your corporate culture can determine whether your company becomes a change winner or a change victim in the next wave of change that is to come. Be forewarned: Start your corporate culture change now, before it is too late.
